Did the hotel insist on you block booking every room? Iirc, at Scalford there was no such commitment and rooms were booked directly with the hotel, so it was at their risk if rooms were not filled.
Thing is, at any event like this where folk are asked to commit to attending in advance, there will always be cancellations, as the organisers of Lopwell, Settle and anyone who holds bake offs will know. Circumstances change, minds change and unavoidable shit happens.
That’s why, given your financial commitment on the rooms, I’m surprised you’ve decided not to charge an entrance fee to cover any shortfall.
Kind of a rule when promoting any show that ‘break even’ should be no higher than 60% capacity. The second rule is always have the money to cover all the XX’s.
My experience of these things is that, if you give something away at no cost it is of no value so people treat it as such.
